Seven years ago, Ciju Chandran stepped into FiLLi Cafe—at the time, a modest yet ambitious tea brand born from a roadside cafeteria. It was far from the polished, international franchise it is today. There were no sleek outlets, no international supply chains, and certainly no talk of AI-powered tea bars. What there was: a distinctive product, a founder’s relentless ambition, and a willingness to learn.

Fast forward to today and FiLLi Cafe has grown into a global name with more than 100 outlets spread across over 50 countries, from Dubai to London to the United States. Its expansion hasn’t been powered by luck or viral hype. Instead, it’s been built on operational rigour, an unwavering commitment to consistency, a readiness to adapt to local markets—and a series of hard-earned lessons along the way.

Building a brand that can scale — without losing its soul

“I have been associated with the brand for the last seven years, and it’s been a wonderful journey,” says Ciju, now Chief Operating Officer. “As a COO, you’re the invisible hand helping founders turn vision into reality.”

For FiLLi Cafe, that vision was never about explosive, uncontrolled growth. The strategy has been carefully considered: a balance between company-owned stores and franchised outlets, with each one required to deliver the same quality, service, and signature products.

That operational discipline—from clearly documented SOPs to regular audits—is what’s made it possible to scale without eroding what makes the brand special.

Consistency is king

The lure of rapid franchising can be hard to resist. Many brands jump in for the quick returns, only to watch their quality erode.

“People often rush into franchising for quick returns,” Ciju explains, “but the real challenge is maintaining a consistent product and experience.”

For FiLLi Cafe, consistency starts with the product. Their signature Zafran tea—the cornerstone of their identity—must taste identical in every outlet. To make that happen, 60% of their products are produced centrally and shipped to franchises worldwide. The remaining 40% is adapted to regional tastes, ensuring relevance without losing the core identity.

It’s a balancing act that allows FiLLi Cafe to feel both reliably familiar and locally resonant.

Adapting without compromising identity

That adaptability is one of the brand’s strongest assets. When entering Chennai—a city steeped in filter coffee culture—the team knew they couldn’t simply lead with tea and expect instant acceptance.

Instead, they leaned in: creating filter coffee frappes and iced filter coffee alongside their tea range.

“We can’t just say, ‘I know everything, I’ll win.’ We have to adapt,” says Ciju. The approach worked—Chennai now has five thriving FiLLi Cafe outlets, each with a menu tuned to local tastes while still carrying the brand’s DNA.

This flexibility has been a recurring theme in the brand’s expansion playbook, whether it’s adjusting the spice profile of snacks for different regions or collaborating with local suppliers for fresh ingredients.

Learning from early missteps

FiLLi Cafe’s journey hasn’t been without miscalculations. Early franchising attempts stumbled—not because of lack of demand, but because the infrastructure wasn’t ready.

“We learned that you need the right team, strong SOPs, and a clear brand vision before scaling,” Ciju says.

That learning curve reshaped the company’s internal structure. Today, dedicated departments in marketing, operations, and quality control work directly with franchisees, providing tailored support. Franchise partners aren’t just given a brand manual; they’re guided through local marketing strategies, staff training, and operational troubleshooting.

Innovation meets experience

While many brands are still trying to crack the basics of consistent global service, FiLLi Cafe is already looking ahead to its next evolution.

Plans are underway for AI-driven, barista-free outlets, aimed at boosting efficiency and reducing operational overheads without compromising quality. The company is also developing a FiLLi  Tea Experience Center in Dubai—a flagship concept where customers can explore the journey of tea from processing to tasting, sampling varieties from around the world.

“We want people to leave with a deeper understanding of tea,” says Ciju. “It’s not just a drink—it’s a culture, a craft, an experience.”

This focus on storytelling and education signals a shift towards experiential branding, positioning FiLLi Cafe as not just a place to buy tea, but a destination in itself.
